Copilot No-Go und Erfolgs-Agent — gleicher Fachbereich, zwei unterschiedliche Entscheidungen

Kunde anonymisiert nach NDA — Branche, Größenordnung und Zeitraum verifiziert

Im selben Fachbereich eines großen Industrieunternehmens habe ich zwei Copilot-nahe Use Cases unterschiedlich bewertet. Ein research-intensiver Analysefall wurde nach strukturierter Prüfung gestoppt, weil die Tools bei Dokumentenmenge und Vollständigkeit nicht zuverlässig genug waren. Ein Gremium-Prozess wurde dagegen produktiv umgesetzt, weil erst der Prozess digitalisiert und der Copilot Agent nur auf einen engen Datenscope gesetzt wurde.

Was daraus werden sollte

Der erste Use Case wurde begründet nicht gestartet. Der zweite Use Case lief produktiv für 10 bis 30 Stakeholder. Der Unterschied war nicht „Copilot gut oder schlecht", sondern: Datenscope, Prozessreife und Erwartungsmanagement entscheiden, ob KI wirkt.

AUSGANGSSITUATION

Worum es ging

Der Fachbereich wollte KI praktisch nutzen, aber nicht als Marketing-Demo. Es gab einerseits die Idee, verstreute Fach-PDFs automatisiert zu finden und auszuwerten. Andererseits gab es einen monatlichen Gremium-Prozess mit E-Mail-Anhängen, OneNote-Mitschriften, Statusunklarheit und hohem Koordinationsaufwand.
